Ideally get the gearbox from a TD5 - different bellhousing and shaft. Transfer case should be ok.

It could be done, but it won't be easy. You'll need to change the radiator setup to tdi, to include the intercooler.
The worst problem is the electrics. You'll need every possible sensor out of the donor car, otherwise it doesn't run.
Graeme Cooper did one transplant, it would run for 5 secs then shut down. He's not doing any more..

Don't forget to look into the electric fuel pump and filtration issues. The Td5 system is more complex than normal - electric pump has 2 stages.

i believe the swap is easier if you get the td5 from a defender because there is only the electronic throttle.
i did't think the fuel system was that involved.
is this correct??

I did a little research when I thought about putting a Td5 in my rangie for doing some long trips.
Probably you don't have to do what rover does, but from what I found:
With the unit injectors that generate considerably higher pressure, fuel filtration is even more important and the fuel returning to the tank is a higher temperature.
Td5 has a 2 stage electric fuel pump in the tank. Fuel is filtered between stages. I don't know what fuel pressure is required in the fuel rail, or how critical it is. As I said you need to look into this.
Td5 also has a cooler for the hot fuel returning to tank.
