Runs really rough when cold.

Hi Guys,
Hopefully someone can help me shed some light on this prob.
When I start up Roxy when she's cold the first say 1-3 minutes she runs REALLY rough.. it's like the engine is bouncing from side to side when you try to give it some rev's and it's really lacking power. It even feels like the gear box is moving around with the engine.
I have noticed the flange gasket has a leak.. So that's only a small part of the problem, because she runs fine once there's abit of heat.
Has anyone had a similar problem and got any suggestions??
I've tried to check the spark plug leads by pulling 2 or 3 out whilest its cold but they were def working cause it nearly stalled..
